my 4wd is not working at all

Today I took the drive shaft off, but before I did I raised the front of my 2425 farm pro (Y385t), put the transmission in 1, 2, and 3 gears and tried to move my front tires with the 4wd lever to that position. (4 wheels)
Unfortunately, the front tires moved freely.
Then I took off the drive shaft as someone here suggested the the ball bearings (6 total) on each end of the drive shaft were possibly out of place.
I don't believe they were so I put them all back in place with the retainer ring in place to hold the bearings....and then put it all back together.
Again, unfortunately, the same thing happened.....no 4wd and the front tires spinning freely.
Anyone have any suggestions as to what to do next?
I read here somewhere that it could possibly be a shifter problem, however, when I had the drive shaft pulled down, I tried to turn the spline sticking out of the front differential and it seems to turn, but I have a feeling it should always be in gear in the front diff, waiting for you to pull the lever into 4wd to start turning the drive shaft at that time.......is that true?

If you mean you turned the shaft sticking out of the front differential, turning it should result in the front wheels turning. Did they? If they, at least one, turned it sounds good.
Now turn the shaft sticking out of the front of the transmission, with it in gear and in FWA. if it turns, your problem is in the transfer case, possibly just the shifter.

I have a spare front end for a 2425, and possibly, a spare transfer case.

I think I narrowed it down to the front differential which I'm going to take apart right now but let me know about how much that spare front end you might have would be and thanks so much for your input ....

The front end is from a tractor that the previous owner didn't keep engine oil filled and ruined the engine. It is good, as far as I know. I'd take $300 for it, without the tires and wheels. and steering cylinder.. ....

I got it all torn down now so I guess I'll just order the gears and be done with it. Thanks anyway!! ....
